The Challenge

The company faced the typical challenges of fashion e-commerce: strong seasonality with collection changes every 6–8 weeks, an assortment of over 12,000 SKUs with complex variants (size, color, material), and the need to provide visual product presentations at the level of major fashion houses. The existing standard solution based on a monolithic shop system could not keep up with the speed of collection changes: Adding new products took 3–5 business days, landing pages for seasonal campaigns had to be created by an external agency, and loading times on mobile devices were over 4 seconds – a conversion killer. Additionally, there were inventory management problems: store inventory and online inventory were not synchronized, leading to overselling and customer frustration. The company's visual merchandising strategy – curated looks, cross-selling by style world, and personalized recommendations – could not be implemented with the rigid category system of the legacy software.

We developed a headless commerce architecture that completely decouples the frontend from the backend. The React-based frontend communicates via a GraphQL API with the backend, enabling lightning-fast page load times under 1.5 seconds. For visual merchandising, a modular content system was built that allows the marketing team to independently create lookbooks, style world pages, and campaign landing pages – without developer support and within hours instead of days. The product configuration supports complex variant logic with live preview: Customers immediately see how a garment looks in a different color or size, including real-time availability display. An AI-powered recommendation system analyzes browsing behavior and purchase history to generate personalized product suggestions – from 'Complete the Look' to 'Other customers with your style also bought'. Inventory management was solved through real-time synchronization between store POS systems and the online shop, including click-and-collect functionality. For payment processing, Stripe, PayPal, Klarna, and Apple Pay were integrated, with automatic fraud detection and PCI-DSS-compliant tokenization.

Results

The new platform increased the conversion rate by 35%, with mobile traffic benefiting particularly strongly: Mobile conversions rose by 52% as loading times dropped from over 4 seconds to an average of 1.2 seconds. The average order value increased by 28%, significantly driven by AI-powered cross-selling recommendations that achieve a 12% click rate. Time-to-market for new collections was reduced from 3–5 business days to under 4 hours, as the marketing team can independently manage products and campaigns. Overselling due to inventory discrepancies was completely eliminated through real-time synchronization. The click-and-collect rate is 18% of all online orders, generating additional store revenue through impulse purchases. The return rate decreased by 8 percentage points, partly thanks to more detailed product presentations and improved size guidance. Overall, online revenue increased by 67% in the first year after the relaunch.
